For more than twenty years, I worked inside global organizations— including Mondelez, The Coca-Cola Company, MetLife, Citi, and Accenture—where talent, succession, and leadership decisions shaped careers. I watched capable people stall, not because they lacked ability, but because no one had helped them understand how the rules change as they rise.

The pattern repeated so often I started building a framework around it. After twenty years of talent discussions I watched the same fracture show up again and again: a growing gap between who a leader actually is and the version of themselves they had learned to perform to get ahead.
